AI-generated PBR textures can block out a material in minutes, but they are not a finished metalness workflow. Most tools invent a convincing albedo and a noisy “normal.” You still have to assign color space, derive roughness, kill lighting in the base color, and decide whether the result is legal to ship. Image models are strong at plausible color and large-scale pattern: stained plaster, worn paint, generic dirt. If you need production wood grain, concrete pores, or brushed metal, start from a photographed CC0 set and use AI only for variation or decals.

A reliable generate-then-validate pipeline

  • Generate or photograph a diffuse/albedo candidate at 2K or 4K.
  • Remove shadows, contact darkening, and specular blobs until the image looks flat.
  • Build height from luminance or a dedicated height pass; invert if cavities are bright.
  • Derive normal from height (Sobel / Sampler / Materialize). Flip green if the engine expects DirectX.
  • Paint roughness from wear, gloss, and moisture — not from the beauty lighting.
  • Set metalness to 0 or 1. Avoid mid-grays except on rusty or coated metal.

The most stable setup is a real scan for structure and AI for storytelling. Use a tileable CC0 concrete or wood for normal and roughness, then overlay AI stains, graffiti, or color variation with a mask.
